Track a balanced set: physical receipt completion, request-to-first-scan and receipt cycle time, processing time, disposition completion, sellable/restock yield, exception and rework rates, realized reverse cost per closed case, net recovery by route, open-case aging, reconciliation coverage and customer guardrails. Avoid one “returns KPI.” Define the qualifying event, unit grain, start/stop clock, eligible denominator, return window, as-of date, currency, source coverage and owner for every measure.

Build one lifecycle map before selecting metrics选择指标前先建立一个生命周期地图
Map request, authorization, label, first scan, receipt, inspection, disposition decision, physical handoff, inventory posting, refund, recovery and close as separate events. Then assign one KPI to one decision and owner. A metric without an action or guardrail becomes dashboard noise.

Not every KPI is a percentage, but every KPI needs a declared population and grain. For time, publish event pair and percentile distribution; for cost/value, publish components, currency and evidence class; for counts/rates, publish numerator and denominator. Include exclusions, late arrivals, source coverage, target owner and review cadence.

No single rate describes this system. Receipt completion uses authorized units, disposition completion uses received units, and reversal rate uses released units. Publish each count and the 7,000-case cost-coverage limitation; do not apply an incomplete cost average to all 10,000 authorizations.

Read KPI movements through a shared lifecycle通过共享生命周期解读 KPI 变化
A metric can improve because the process improved, scope changed, cases remain open, low-quality records disappeared or work shifted to another stage. Use a metric dictionary, cohort waterfall and reconciliation bridge. Review rate, count, value, distribution and coverage together, then inspect cases before naming a cause.
