How do you run a Pareto analysis of returns?如何执行退货帕累托分析?
Choose one reconciled measure such as returned units, returned merchandise value, processing cost, or contribution loss; group returns at one stable level; sort groups from largest to smallest; calculate each group’s share and cumulative share; then inspect the leading groups. The method reveals concentration under that measure. It does not prove causes, and the cumulative threshold does not have to equal 80%.

A Pareto chart is a prioritization aid, not a law of returns. Results change with measure, grouping level, time window, maturity, taxonomy, and exclusions. The ranking tells where the chosen total accumulates. It does not tell why. Keep group identity, measure, denominator, return reason, condition, disposition, cost, recovery, and evidence coverage available for drill-down. A high bar can reflect volume, case severity, data coverage, or broad grouping.

A chart with thousands of SKUs is not actionable, while one with only five broad reasons may hide product mechanisms. Start with the decision owner, then choose product, variant, reason, product-reason pair, supplier, channel, carrier, policy, or disposition. Use an “other groups” tail without deleting its value.

Retain raw value and rank. Do not calculate cumulative share from rounded percentages. Ties need a stable secondary sort. Negative recoveries or credits may require a separate bridge because a standard descending chart assumes an additive nonnegative measure.

Assume six synthetic product-reason groups have contribution losses of $4,000, $2,500, $1,500, $1,000, $600, and $400. Total loss is $10,000. The first group contributes 40%; the first two 65%; the first three 80%; the first four 90%. This distribution was constructed for illustration.

An 80% cutoff happens to include three groups in this synthetic data, but the decision threshold should depend on expected addressable value, evidence, effort, risk, and capacity. If the first group is uncontrollable or poorly measured, the second or third may be the better investigation.

Use concentration to focus, not to declare cause用集中度聚焦,而不是宣告原因
A steep curve says a few groups hold much of the selected value. It does not say those groups are preventable, homogeneous, or caused by their labels. Compare alternative measures and inspect within-group variation. A broad “damaged” group may need product, package, carrier, and condition splits before a mechanism is visible.
