The short answer: diagnose four linked branches
Analyze profitability as revenue quality × unit economics × cost elasticity × capital occupation. Establish what created revenue, calculate contribution per operating unit, separate variable from fixed costs, and stress volume or inputs. Reconcile margin movement with leases, capacity spending, working capital, cash, and a defined capital-return measure. Benchmark across time, segments, and comparable peers. A rising margin is insufficient when it depends on fragile repricing, idle capacity, stretched supplier terms, or more capital per unit of profit.
Start with a profitability diagnosis, not a margin list
Profitability analysis asks why value remained after serving customers and what resources earned it. The multiplication sign is conceptual: one weak branch can cancel strength elsewhere. Better food purchasing may lift gross margin while a new kitchen, slower collection, and lease obligations reduce return on resources. Connect the branches rather than average them into one score.
| Branch | Diagnostic question | Primary evidence | Contradiction to seek |
|---|---|---|---|
| Revenue quality | Did growth come from retained demand, contractual repricing, volume, mix, or scope? | Contract and segment notes, price-volume explanation, customer concentration, renewal terms | Revenue rises while meals, sites, retention, or backlog-like service commitments weaken |
| Unit economics | What does one meal, site, labor hour, or contract contribute after its attributable costs? | Operational volumes, food and labor costs, contract-level or segment disclosures | Consolidated margin hides a loss-making cohort or central allocation |
| Cost elasticity | Which costs move now, later, or not at all when volume or input prices change? | Cost classifications, wage and supplier terms, utilization, leases, restructuring notes | Recent margin reflects a temporary input tailwind or deferred staffing |
| Capital occupation | How much operating capital and capacity support the profit, and is cash released? | Balance sheet, cash flow statement, lease and capex notes, receivable and payable aging | Higher accounting profit requires disproportionate capacity or working capital |
Trace revenue into a unit-level profit engine
Build a revenue bridge in operating units: meals or service days, price, site changes, renewals, pass-through clauses, and acquired contracts. Passing food inflation through differs economically from earning a higher service fee. A new low-margin hospital contract also differs from renewing a well-utilized factory site.
Contribution per meal = revenue per meal − food cost per meal − directly scheduled labor per meal. This is an analytical measure, not a standardized accounting subtotal. State whether delivery, site supervision, waste, utilities, and central production are inside or outside it. Then reconcile total unit contribution to the reported operating result.
- Match numerator and denominator by site and period; calendar mismatch can manufacture unit improvement.
- Build renewed, new, mature, and exiting cohorts where possible; averages may improve because weak contracts closed.
- Treat management’s price-volume attribution as explanation until it reconciles to revenue and operating units.
- Mark missing evidence explicitly when meal counts, retention, minimum guarantees, or pass-through terms are not disclosed.
Map cost elasticity before extrapolating a margin
Financial statements classify cost by presentation; a profitability model needs behavior. Food is volume-sensitive, but commitments and menu changes affect timing. Labor moves in shift-sized steps. Kitchen rent, depreciation, software, and regional management stay fixed only within a capacity range. A kitchen opened before demand depresses profit; an old site above sustainable capacity can temporarily flatter it.
| Cost pool | Near-term behavior | Lag or threshold | Useful stress |
|---|---|---|---|
| Food and consumables | Mostly varies with meals and menu mix | Supplier resets, hedges, substitutions, pass-through timing | Restore the prior food-cost percentage or shock a key category |
| Direct labor | Changes with shifts, wage rates, overtime, and productivity | Minimum staffing and hiring delay create steps | Raise wage per hour while holding meals constant |
| Central kitchen | Cash cost relatively fixed inside current capacity | A new line creates a large discrete step | Reduce utilization and recalculate cost per meal |
| Depreciation and leases | Contractual or accounting charge is sticky | Renewal, impairment, or capacity addition changes the base | Include required capacity spending and lease liabilities in capital analysis |
Reconcile margin gains with capital occupation and cash
Operating margin shows profit from current-period revenue, not capital tied up to produce it. Review receivable terms and aging, food inventory and waste, payables, kitchen equipment, right-of-use assets, lease liabilities, and maintenance versus growth spending. A customer may accept a higher price but demand longer payment terms; revenue precedes collection.
Here, normalized NOPAT = operating profit × (1 − assumed normalized cash tax rate). Average invested capital = average opening and closing operating assets minus non-interest-bearing operating liabilities, with leases treated consistently. ROIC = normalized NOPAT ÷ average invested capital. Definitions differ on cash, goodwill, leases, taxes, impairments, and averaging, so publish the bridge.
Also inspect cash realization without labeling every cash gap a failure. Calculate receivable days using a disclosed or defensible revenue denominator, reconcile operating cash to profit, and identify whether the gap reflects growth, contract billing timing, supplier-term extension, provisions, tax, or one-off payments. Separate a reversible timing effect from a structural need for more capital per site.
Use three benchmarks without forcing comparability
Cover contract repricing, wage resets, kitchen ramp, and renewal cycles. Restate scope and classification changes where evidence permits. A trailing period mixing two operating regimes needs a bridge, not a straight line.
Identify each segment profit definition and central-cost allocation, then reconcile to consolidated profit. A segment may look superior because shared kitchens or sales costs sit elsewhere.
Align service mix, kitchen ownership, contract duration, pass-through clauses, geography, periods, leases, acquisition scope, and accounting policy. Unbridgeable differences call for directional drivers and ranges, not a one-decimal winner.
For every benchmark, retain four layers: reported fact, analyst calculation, assumption, and interpretation. “Segment profit excludes central kitchens” is a reported policy if cited. Reallocating kitchens by meal count is an analyst calculation built on an assumption. “Healthcare contracts are less profitable” is interpretation and may be rejected if acuity, wage geography, or contract age provides a better explanation.
MeadowPlate Contract Dining is fictional; all figures are illustrative and use CU millions unless stated. Meals rose from 20.0m to 20.8m and revenue from CU200.0m to CU224.0m. The fictional bridge assigns CU8.0m to volume, CU10.0m to repricing, and CU6.0m to new-contract mix. Renewal, pass-through, and cohort evidence still determine growth quality.

The calculations show unit contribution and operating margin improving, but ROIC slipping because invested capital grew faster than after-tax operating profit. The fictional balance-sheet notes add context: customer receivables increased after longer billing terms, a new leased kitchen opened ahead of demand, and equipment spending exceeded depreciation. Those are reported facts inside the invented case. Whether they represent a temporary ramp or structural capital intensity is unresolved interpretation.
Stress the mechanism and write a falsifiable verdict
- Food-cost reversal: if the current food ratio returned from 31.5% to 33.0%, cost would rise CU3.36m (224.0 × 1.5%), reducing operating profit to CU26.36m before interactions.
- Wage shock: a 4% rise applied to current direct labor of CU62.72m adds CU2.51m of cost, reducing operating profit to CU27.21m if meals and pricing are unchanged.
- Utilization shock: a 5% meal-volume loss at the current CU4.36 unit contribution removes about CU4.53m before fixed-cost action (20.8m × 5% × CU4.36).
- Capital test: hold current NOPAT constant and require average invested capital to remain CU136.0m; improvement then depends on utilization or profit growth, not another capacity build.
- 利用率冲击:按本期每份 CU4.36 的单位贡献,供餐量减少 5% 会在固定成本行动前减少约 CU4.53m(20.8m×5%×CU4.36)。
Calculated: MeadowPlate’s current margin and unit contribution improved, while the selected ROIC declined. Interpretation: repricing and food purchasing helped, but capital productivity has not yet confirmed a stronger profitability system. Falsifiers: rising kitchen utilization without another major capital step, normalized collection terms, retained contracts, and ROIC above the prior 16.67% would strengthen the case; contract losses, persistent low utilization, or further capital growth would weaken it.

Yes. Input-cost relief can raise gross margin while labor productivity falls, central capacity sits idle, receivables expand, or new equipment and leases grow faster than profit. Trace the improvement through unit contribution, fixed costs, cash realization, and invested capital before judging it durable.
No. Build a bridge that keeps price, operating volume, site count, contract mix, acquisition scope, and currency separate. A pass-through increase may protect nominal margin without improving customer economics, while genuine fee improvement may indicate bargaining power only if renewal and retention evidence supports it.
ROIC lacks one universal convention. Differences can arise from cash, goodwill, lease liabilities, deferred tax, impairments, restructuring, tax rates, and opening-versus-average capital. Compare the formulas and reconciliation schedules before comparing percentages. Consistency does not make a chosen convention uniquely correct.
Start with the company’s disclosed segment measure and reconciliation. Then test an allocation based on the operational driver that consumes capacity—meals, production hours, or dedicated space—rather than revenue by default. Present both reported and reallocated results, because the allocation remains an analyst assumption.
Look for utilization rising toward the planned range, meal growth from retained contracts, stable food waste and labor hours per meal, no repeated capacity step, collection terms normalizing, and after-tax operating profit growing faster than consistently defined invested capital. A single quarter may be too short for a contract ramp.
